The problem

Important work, too many hands, no clear owner.

Most small organizations don't lack effort — they lack one accountable person steering the technology work. If any of this sounds familiar, that's exactly the gap Ledor Labs fills.

1

No senior program leader

A small organization with important technology work and nobody senior enough — or available — to run it.

2

Projects drift without a credible plan

Scope, ownership, and decision rights are unclear, so timelines slip and priorities change week to week.

3

Vendors and stakeholders pull in different directions

Work crosses departments and outside vendors, and misalignment compounds quietly until it becomes a crisis.

4

Reporting obscures more than it clarifies

Leadership gets status that hides risks and ownership instead of surfacing them while there's still time to act.

What you get instead

  • A visible portfolio of active work and priorities
  • A practical roadmap with owners, dates, dependencies, and risks
  • A meeting and reporting rhythm leaders can trust
  • Vendor coordination and escalation, handled
  • Decision logs and clear next actions
  • Knowledge transfer, so your organization can sustain the work after the engagement ends

Services

Three ways to work together.

Start with a short clarity sprint, settle into monthly program leadership, or bring in help when an initiative is already in trouble. Senior program leadership — without a full-time hire.

Entry offer

Project Clarity Sprint

I interview your stakeholders, inventory the project and its risks, and turn a stuck initiative into a prioritized plan your leadership can act on.

10 business days

  • Up to five stakeholder interviews
  • Project and risk inventory
  • Prioritized 90-day action plan
  • Executive readout

Best for: a leader who knows the work is stuck but not why.

Urgent work

Project Rescue

I assess what's actually happening, reset vendors and stakeholders around a recovery plan, and stabilize the initiative through handoff.

Scoped timeline · starts with a diagnostic

  • Rapid situation assessment
  • Recovery plan and governance
  • Vendor and stakeholder reset
  • Stabilization through handoff

Best for: a visible initiative missing dates, trust, or control.

Every engagement is scoped to your situation, your team, and your timeline — pricing follows from that conversation, in writing, before any work starts. Not sure which fits? That's what the intro call is for: book a 20-minute call or email ro@ledorlabs.com.

How it starts

The first conversation does the heavy lifting.

No intake form, no sales script. Four questions, honestly answered, tell us both whether there's a fit.

01

What's least under control?

Which technology initiative matters most right now — and feels the furthest from handled?

02

Where does it keep getting stuck?

What's already been tried, and where does the work snag — decisions, vendors, ownership, capacity?

03

What improves in 30 days?

Who owns the decision, the budget, and the day-to-day work — and what would visibly improve within a month if this were working?

About

"I step in when a small institution has important technology work moving across too many people without one clear owner."

I'm Rodel Oiga, founder of Ledor Labs. For more than fifteen years I've led technology operations and programs in academic and creative environments — including the School of Visual Arts (BFA Photography & Video, then MFA Interaction Design, where I also held a Creative Technologist title) and the Fashion Institute of Technology.

The work is rarely about the technology. It's about people: helping busy teams see their priorities, giving every initiative an accountable owner, and communicating with leadership calmly and plainly — especially when the news is bad. PMP and Scrum certifications support that work, but the value is the record: complex, people-heavy technology programs made understandable and executable.

Ledor Labs is how I bring that experience to organizations that need senior leadership for a season, not a headcount.

Questions

Before you ask.

Who is Ledor Labs a good fit for?

Small colleges, nonprofits, and creative organizations with technology work that crosses departments or vendors — and no senior program leader to own it. If you need progress without adding a full-time role, you're the fit.

What does "fractional" actually mean?

You get a senior program lead for a defined slice of time — up to 20 hours a month on the retainer — instead of a full-time salary, benefits, and a long hiring process. You get the judgment and the track record; you pay only for the hours your initiatives actually need.

Can you start quickly?

The Project Clarity Sprint runs in 10 business days, so it's the fastest way in. Retainer and rescue engagements start with a short scoping conversation so the plan, owners, and dates are real from day one.

Do you do AI consulting?

Honestly: my client work is anchored in IT program delivery, and I bring AI-assisted practices into that work where they help. I don't sell AI transformation strategy or AI-readiness audits — if that's what you need, I'll tell you so on the first call rather than learn on your budget.

Where do you work?

Ledor Labs is a New York LLC, and most engagements run remotely with on-site time when it matters — kickoffs, readouts, and the meetings where being in the room changes the outcome.

How is pricing handled?

After a short intro call, you get a written proposal scoped to your situation — no menu pricing, and nothing beyond the agreed scope without a written scope change. No surprise invoices. Start with a 20-minute intro call or email ro@ledorlabs.com.
